01 · Annual report 2026 The Million Digital Media operating brief Printed in Hampshire

Paid programmes built to scale to the millionth impression — and the millionth pound.

Million is a Waterlooville performance agency. We run paid acquisition, lifecycle, and analytics programmes for D2C operators and digital-first brands across the UK and Northern Europe — at the volumes where the unit economics actually matter. Founded 2018. Twenty-two people. One operating brief.

Chapter One · Scale

What "at scale" actually means here.

Annualised spend managed
£38m+

Across the active roster. The smallest active programme is £14k/month; the largest is £640k/month.

Creative drops shipped, 2025
2,840

Statics, motion, UGC, paid social, paid search. Roughly fifty-five drops a week across the team.

Average client tenure
31 mo

The number on the active roster. The clients we keep tend to stay. The ones we shouldn't have taken on left in year one.

Median CAC reduction, year one
–28%

Versus the benchmark inherited at engagement start. Programmes that beat the median are usually programmes where we rebuilt the analytics layer first.

Chapter Two · Programmes

Five programmes. One operating stack.

01

Paid acquisition

Meta, Google, TikTok, the second-tier channels we know how to read. Account architecture, weekly creative testing roster, monthly performance review. The programme is operated by named principals, not pods. The unit of work is the iteration, not the campaign.

Floor£14k/mo · 6mo minimum

ScopeMeta · Google · TikTok · Reddit · Pinterest · X · server-side measurement
02

Creative operations

The static, motion, and UGC pipeline that feeds the paid programme. Three creative leads in-house, briefed by the same operators who run the spend. Not a separate shop you have to brief twice. Output is templated by ad set, not by mood board.

Floor£9k/mo · runs alongside paid

Output50–80 statics/mo · 12–18 motion · 6–10 UGC briefs
03

Lifecycle & retention

Email, SMS, on-site. The unsexy middle-funnel work where 60% of mature programmes make their money. We touch your ESP directly. We rebuild the segmentation. We document everything in your Notion, not ours.

Floor£7k/mo · 3mo minimum

04

Analytics & measurement

The build phase that makes everything else useful. GA4, server-side tagging via Stape, CAPI/CAPI-alternatives, attribution modelling, weekly board dashboards. Usually a six-week sprint, then ongoing care-and-feeding.

Floor£22k build + £3.5k/mo

05

Fractional growth direction

For founders between a full-time CMO and a single agency contract. We sit on your weekly leadership call, own the marketing P&L, and hand off cleanly to the full-time hire we help you find. Nine to fourteen-month engagements.

Floor£15k/mo · 9mo minimum

III
Chapter Three · Thesis

One operating brief, kept since 2018.

The programmes that win the next decade are the ones built like systems — observable, version-controlled, operated by people who can read a spreadsheet and a P&L.

Most agencies bill against deliverables. We bill against the unit economics. If we are not improving them quarter to quarter, you should not be paying us.

The unit of work is the iteration, not the campaign. The unit of trust is the quarter, not the contract.

Chapter Four · Cadence

The week, the month, the quarter.

Weekly · Cadence 01

Creative drops & ship cycles

The unit of work. Every Tuesday is creative review; every Friday is shipping day. You see the queue, and your team can flag a brief at any point in the cycle.

Weekly · Cadence 02

Friday status, sent at 16:00

A written status from your named principal. What shipped, what is in the queue, what we want your input on next week. Never automated. Always written.

Monthly · Cadence 03

Performance read-back

A 90-minute monthly review against the dashboards you operate from. We come with a recommendation, not a slide deck. You can either accept or send us back to think harder.

Quarterly · Cadence 04

Strategic reset

Every 90 days we rewrite the programme on a single page. What changed. What we got wrong. What we are doing next quarter. Goes to you and your board.

Chapter Five · The firm

The firm, in plain particulars.

Million Digital Media is a twenty-two-person performance agency, with one office on the Highcroft Industrial Estate just outside Portsmouth. We have been here since 2018. We have never had a satellite office and have no plans to.

The roster is eleven active engagements. Five paid retainers, three full-stack programmes, two fractional directorships, and one analytics build that is mid-flight. Every retainer has a single named principal who you can call without going through an account-management layer — because we don't run an account-management layer.

We take new work on a six-month minimum, with a clean offboarding clause at month four. If by month four the programme isn't earning its keep, you give 30 days' notice and we run a proper handover to whoever you bring in next. We would rather lose a contract than be the reason a programme stalls.

The clients we keep tend to stay a long time. Average tenure on the active roster, as of this report, is thirty-one months. That is the only number we are willing to be judged on.

Chapter Six · Contact

Tell us about the programme you want to scale.

A short paragraph is enough. If it is a fit, we will reply within two business days, in writing, with a sensible first conversation. If it isn't a fit, we will tell you and send you on to the best shop we know who can do the work.
